Reconstructing a baseline from the old spreadsheets
The workbook the work really lived in is the best record you have.
Before a tool goes in, the work lives in a workbook. Its structure records how the team actually operated: a tab per person is assignment, a tab per status is a workflow, a colour code is a priority scheme nobody wrote down.
Read the structure before the contents. How many tabs, what they are named, which columns are filled in and which exist but are empty. Empty columns are particularly informative: somebody thought it mattered and nobody had time.
Keep the file. Every reconstructed score should quote the thing it rests on, and a quote whose source has been deleted is not evidence.
